A blueprint for your AI company

Not replacing people with AI, but redesigning business processes around AI agents. You practice the transformation that autonomizes decisions, execution, and operations to raise productivity exponentially.

Hire, train, and delegate to AI staff. Take the blueprint home.

A system you built with your own hands

Systems that once cost 50 million yen can now be built by an executive in about a month. During the retreat you complete a working prototype and take it home.

The spec, the build, all yours.

No. 1

Managing multiple systems against your business plan

You do not stop at building one system. As order intake, invoicing, hiring, and PR accumulate, your AI company holds them together against the business plan, so you can judge where to invest next.

No. 2

Taking home tools that even draft your business plan

What you learn is not how to operate a tool but reusable patterns. The skills you assemble during the retreat — drafting a business plan among them — go home with you and still work next year.

No. 3

How much outsourced work can come back in-house

Contract review, decks and banners, bookkeeping and reporting. We work through where the line sits between what your lawyer, designer, and accountant should keep, and what you can bring back in-house — and how to automate it.

No. 4

Semi-automating your outbound marketing

From drafting posts to publishing and tallying responses, everything runs except the judgment calls. We work through where to draw the line between what you decide and what you delegate to AI.

No. 5

Measuring how AI-native you already are

You measure where your company stands today and see where the headroom is. On the final day everyone shares their scores and turns them straight into an implementation plan.

No. 6

A community that continues after you graduate

You join a circle of executives who run AI companies, and keep levelling up after the retreat ends. Participation is free for six months after you graduate. We will share the terms for continuing beyond six months separately.

  • One working systemNot just a concept — you leave the final day with a prototype that actually runs.
  • The blueprint for your AI companyWhich work goes to which AI staff member, and where a human stays in the loop — drawn for your own company.
  • A set of skills built for your companyThe instructions you hand to AI — including drafting a business plan — come home with you and work from the next day.
  • Your AI management score and implementation planA score for where your company stands today, plus a written plan for what you do once you are back.
  • A certificate of completionThose who complete the full program receive the AI NATIVE RETREAT certificate.

On the afternoon of day three, everyone reviews each other's builds and takes the feedback home.

After the retreat, work that used to take two days now takes an hour. Sharing what I learned with my team made the whole company about five times faster, and before I knew it, my own management OS had been rewritten.
Kaigo Gima
Kaigo GimaCEO, G'MA Inc.
If I was level 1 before joining, I was level 20 by the end. I honestly doubted the claim that I could finish an app worth over 10 million yen in development costs myself, but it really got done. Now I build business apps on my own, quickly.
Masayuki Okamoto
Masayuki OkamotoHitozai Toushi 104 Inc.
I saw a whole new world. The impact matched learning English for the first time at 20, and starting my current path at 30. I want to bring my colleagues along, so that one day we can say with pride that we run our company with AI.
Second Cohort — BSession 2 Participant
As an executive, I went from concept to spec to development to deployment myself, without writing code. I am now translating all of my management know-how into AI staff to automate the organization. It truly felt like the start of a new era.
Gaku Sato
Gaku SatoCEO, GAX Marketing Inc.
It felt like warping through years of solo trial and error. The dots kept connecting throughout. Since coming home I have been experimenting with AI almost every day, and enjoying it.
Aya Fujii
Aya FujiiRepresentative, Sasabase
AI will change the world. Even the education and rural healthcare work I dreamed of doing after retirement may need a different approach. It was a precious few days that taught me not to cling to old ways.

From the Organizer

The era of merely "using AI well" is coming to an end.

Basic use of generative AI is now a commodity. What will be asked of executives, directors, and CxOs next is not to use AI, but to build the systems their companies need themselves, and to redesign the organization itself as an AI company.

This retreat is not about studying AI tools. It concentrates on implementation and organization. Over three days in a quiet schoolhouse in Sanuki, Kagawa, you will complete a working prototype and begin the transformation into an AI company.

When executives hesitate to implement AI, it is a loss not just for their company but for Japan as a whole. Take the first step with us and turn this wave of change into an opportunity.

Takeshi IzukaOrganizer, Sanuki Global Forum / CEO, Kirirom Digital Co., Ltd.

Instructors

And there are more. Practitioner instructors and mentors specializing in generative AI implementation, Claude, and business systems support your build throughout the retreat.
